That being said I think we have two key components that are arguably distinct.

Moving off LW - In principle, now would be a good time to do this as the communities are relatively low activity and depend on a few posters. However, I also think these moves are detrimental to focusing on growth.

Consolidation - Moving to a single community (e.g. !strategygames@sopuli.xyz ?). In principle, this would be a very good initiative to consolidate activity. But as Zagorath mentioned it has its own set of drawbacks. But MAUs are low enough that it might be worth considering.

I Have No Mouth is both a great short story and an excellent adventure game implementation (the author was closely involved and you can feel it).

But that being said, I have some younger family members (in their 20s) who are into gaming and they think this is some old school stuff that’s unappealing (they like modern RPGs).

For some reason, I really like the graphical style (probably nostalgia).

An organisation the size of Sony is simply incapable of not attempting a live service hit as long as they have the resources to do so.
A smaller player can pursue a strategy where they gain profits from their (somewhat specialized) segement of the market. Sony lacks that flexibility due to their size.

I strongly believe any discussion around federation/centralization should be avoided when bringing in new users. They will figure it out themselves and if they feel like it make adjustments accordingly.
